Here’s a fun exercise.

Go look at your SOC right now. Pick any detection rule that hasn’t fired in 90 days.

Is it quiet because your environment is secure? Or is it quiet because an upstream change killed it three months ago and no one noticed?

You don’t know. Neither does your AI.

The data it’s analyzing may have stopped making sense two weeks ago, and unlike a human analyst, your AI doesn’t have the professional paranoia to walk over to the data engineering team and ask, “Hey, did you guys change the firewall log format again?”

Your AI analyst is brilliant. But it can’t question its inputs.

After this year’s RSAC Innovation Sandbox, Forrester published a recommendation worth bookmarking next time your leadership asks about the AI roadmap:

“Stabilize security operations reliability before scaling AI-driven detections. Treat SOC observability and data pipeline integrity as a prerequisite for AI at scale. Validate that detection rules, data flows, and response automation function as intended before adding more AI-generated signals.”

In plain English: if you can’t confirm your detection plumbing actually works, adding AI to the mix will make things worse, not better. They put it bluntly – “Fragile SOC plumbing amplifies blind spots and noise when AI increases event volume and ambiguity.”

Most SOC leaders already feel this in their gut. Nice to finally see it in writing.

This problem isn’t theoretical. I’ve watched it play out at scale.

I saw this exact problem play out over and over while leading the security architects team at Google SecOps. We were trying to modernize some of the world’s largest, most complex SOCs. The story was always the same: entire operations resting on a fragile foundation of assumptions, handshake agreements, and hope.

We hope the IT team didn’t just modify a configuration somewhere that changed a log schema, breaking the parser the AI relies on.

We hope the data team’s cost-saving pipeline filter isn’t stripping out the field needed to trigger the most critical ransomware detection.

We hope the detection rule that hasn’t fired in 90 days is dormant because the environment is secure, not because its logic points to a data table that no longer exists.

A human analyst lives with this chaos. They develop a sixth sense for when things go quiet. They’ll hunt down the engineer who made the change, complain about the lack of documentation, and eventually figure it out.

Your AI analyst will do none of this. It will take the data it’s given – or not given – as absolute truth. If a critical detection flow breaks, it won’t file a ticket. It will simply fail. Silently.

The trust crisis no one talks about

This creates a leadership problem that should keep CISOs up at night. When your AI reports that it processed 10,000 alerts and everything is fine, how do you trust that? Is the silence a sign of security, or is it the sound of your AI confidently analyzing nothing of value?

An “all-clear” signal you can’t trust is more dangerous than an alert you can.

The question that actually matters

As we stand at the dawn of the agentic SOC, the most important question isn’t “Which AI should we use?” It’s “How much do we trust the foundations it’ll run on?”
Forrester and Gartner said it plainly. Handing the keys to a powerful AI without first swapping a foundation of hope for one of proof? That’s how you automate your blind spots.
The future of the SOC is arriving fast. The only question is whether your foundation is ready, or whether you’re about to give a superstar analyst a desk in a building with no lights on.
